Manufacturing Is Stuck in the Mainframe Era
Think about what happened to computing. We started with mainframes. Giant machines, custom-built, astronomically expensive, operated by specialists. If you wanted to run a different program, you didn't just install new software. You rewired things. You waited weeks. Only the biggest organizations could afford access.
Then the personal computer happened. Then the internet. Then cloud computing. Today, the entire digital economy runs on standardized compute units sitting in standardized racks. The hardware is generic. The intelligence is in the software. You can spin up a thousand servers in minutes. You can run any workload on any machine. The abstraction layer between hardware and application is what made all of this possible.
Now look at manufacturing. Really look at it. What do you see?
Mainframes. Everywhere.
Every production line is a custom-built monolith. It costs millions to design, months to build, and it produces one thing. Want to make something different? Tear it down. Redesign the tooling. Recommission the line. Wait another six months. Hope the market hasn't moved on.
This is why only a tiny fraction of what could be built ever actually gets built. The economics don't work below massive volume. If you can't sell a million units, you probably can't justify the line. So most ideas for physical products die in the spreadsheet before they ever reach a factory floor.
The question isn't whether manufacturing will change. It's what the new architecture looks like.
The Cell: A Server Rack for Physical Production
The answer, we believe, is the standardized construction cell.
Picture a self-contained box. Same dimensions every time. Same power connections, same data interfaces, same physical handoff points. Inside: robotic arms, tool changers, sensors, and an intelligence layer that can interpret digital assembly plans. It takes a file in and hands a physical object out.
One cell assembles one thing. Chain ten cells together and you produce something complex. Chain a thousand and you have a factory. Need more throughput? Add more cells. Need to produce something completely different? Reprogram the cells you already have. One cell fails? Pull it out and swap in a replacement. The rest of the line keeps running.
This is horizontal scaling applied to physical production. The same principle that took computing from mainframes to the cloud.
Why the Box Matters
The most common pushback we get is: why a fixed form factor? Isn't that limiting? Why not just mount robotic arms wherever you need them and configure freely?
Here is why the box is the point.
A shipping container is limiting. You can't ship weirdly shaped cargo efficiently. But that constraint standardized global trade. Before containers, loading a ship took weeks of manual labor and every port had different procedures. After containers, logistics became a math problem. The constraint created the system.
A server rack is limiting. What if your server needs a nonstandard form factor? Doesn't matter. The rack standard meant that any server from any vendor plugs into any data center. That interoperability is what made cloud computing possible.
The standardized cell does the same thing for manufacturing. When every cell has the same footprint, the same interfaces, and the same utility connections, then everything compounds. You design a workflow once, and it runs on any cell anywhere. Tooling, fixtures, spare parts, training, software, all of it becomes reusable across the entire network. Freely mounted arms are all snowflakes. Standardized cells are a platform.
And there's a business argument that's just as important: a cell is a product. You can manufacture it, sell it, lease it, service it, and upgrade it. You can't productize "an arm bolted to a custom location in someone's factory." The cell is the minimum shippable unit of production capability. That makes it a business, not a consulting engagement.
The Economics of Composable Manufacturing
Traditional manufacturing optimizes for throughput of a specific product. You build a dedicated line, amortize the enormous capital cost over millions of units, and your per-unit cost drops. That works beautifully at scale. But it comes with brutal tradeoffs: massive upfront investment, long reconfiguration times, and total lock-in to a single product. The system is fragile to demand shifts.
The cell model flips the scaling equation. Instead of scaling the line, you scale the number of cells. That changes the cost curve in fundamental ways.
Linear Horizontal Scaling
Need ten times the output? Deploy ten times the cells. No re-engineering, no factory redesign. This is the cloud computing playbook applied to atoms, and we already know how that story played out for dedicated server rooms.
Product Flexibility Across the System
Each cell can switch tasks. Your factory's product catalog is no longer constrained by its physical layout. One cell assembles a motor. The next one works on a different product entirely. A third is running prototypes. You're amortizing the cell cost across all possible products, not just one.
Graceful Degradation
Traditional lines are full of single points of failure. One station goes down and the whole line stops. In a cell-based system, you route work to another cell. The system degrades gracefully instead of catastrophically.
Near-Zero Marginal Setup Cost
This is the real killer. In a dedicated-line world, every new product pays a massive setup cost from scratch. In a cell-based world, adding a new product costs roughly: one digital assembly file plus some compute time. When the marginal cost of introducing a new product approaches zero, you unlock an entirely new design space.
The crossover point matters. Dedicated lines will always win on per-unit cost for truly massive volumes of a single product. Nobody is assembling a billion identical screws in robotic cells. But as cells get cheaper, faster, and smarter, the volume threshold where a dedicated line actually beats cells keeps going up. The territory that belongs to universal cells keeps expanding.
Beyond Assembly: The Universal Constructor
Here is where the vision goes further than most people expect.
The cell is not an assembly station. It is a universal construction platform. The robotic arm is a general-purpose manipulator, and what makes it universal is that it can pick up and use any tool you give it.
Today, that means grippers and screwdrivers. But the architecture is designed to grow. Tomorrow, the arm docks a 3D printing extruder and deposits material. Then a soldering head for electronics. Then a pick-and-place module. Then a chemputation cartridge that synthesizes compounds on demand. Then micro-manipulation tools. Then nano-scale fabrication heads.
Each new tool head doesn't require a new machine or a new factory. It docks into the same arm, in the same cell, using the same interfaces. The box stays constant. The capabilities inside keep expanding.
This is the trajectory from assembly to construction. From putting existing parts together to creating parts from raw materials. From macro-scale to micro-scale. Ultimately, from working with components down to working with atoms.
Von Neumann described this in theory decades ago: a machine capable of constructing any physical object, including copies of itself, given the right instructions. The universal computer took a theoretical idea and turned it into the backbone of civilization. The universal constructor is the other half of that equation. We built the machine that can compute anything. The machine that can build anything is next.
The Shift People Aren't Seeing
When people first hear about this, they ask: where does a cell like this fit into existing manufacturing?
That's the wrong question. It's like asking in 1995 where a web server fits into the postal system. It doesn't fit in. It replaces the paradigm.
Right now, manufacturing means: a big company designs a product, builds or contracts a dedicated production line, produces at massive scale, and ships globally. Small-batch production is expensive. Custom production is prohibitive. Local production is rare. Most of the interesting things that could be made never get made because the fixed costs are too high.
Now imagine a world where the cost of producing any physical object is simply: (number of cells) times (time) times (energy), with near-zero setup cost.
Manufacturing stops being about giant factories producing millions of identical units. It becomes about anyone, anywhere, producing exactly what they need. Small runs become profitable. Custom products become routine. Local production becomes the default, not the exception. Rapid iteration on physical products becomes as fast as shipping a new software build.
The product catalog of humanity explodes. All the things that couldn't exist because the minimum viable production run was too large suddenly become possible. That's not an incremental improvement to existing supply chains. That is a fundamentally different world.
Factorio in the Real World
If you've played the game Factorio, you already understand this intuitively. In Factorio, you don't build one giant machine that produces everything. You build small, standardized modules (smelters, assemblers, inserters) and connect them with logistics (belts, robots, trains). The game is essentially a demonstration that modular, composable production systems scale better than monolithic ones once complexity increases.
The real world is more complex than Factorio, of course. But the core insight holds: standardized building blocks with standardized interfaces, connected by standardized logistics, outperform custom-built monoliths in any scenario where flexibility, speed, and adaptability matter. And in a world that changes faster every year, those qualities matter more and more.
The cell is the assembler. The interfaces are the belts. The intelligence layer is the recipe book. Factorio in the world of atoms.
Competing Visions and Why the Cell Wins
We are not the only people thinking about how manufacturing evolves. There are several plausible paths, and it's worth understanding why we believe the standardized cell ultimately prevails.
Additive Manufacturing (3D Printing at Scale)
The bet here is that you skip assembly entirely and print objects directly, potentially with multiple materials in a single pass. Companies have tried this with rockets, with buildings, with medical implants. The vision is seductive because it eliminates the entire assembly problem. But the physics aren't cooperating: printing is slow, material properties are generally worse than formed or machined parts, and reliable multi-material printing is still a long way off. More importantly, 3D printing is not competing with the cell. It is one of the tool heads the cell will use. The arm picks up a print head and deposits material. Printing becomes a capability within the cell, not a replacement for it.
Hyper-Specialized Micro-Factories
This is probably the strongest near-term competitor. The idea is: don't change the paradigm, just make dedicated lines much cheaper and faster to deploy. AI helps design toolpaths, digital twins accelerate commissioning, and you go from six months to two weeks to spin up a new production line. It's a pitch that every manufacturing executive already understands, which is a real advantage. But it has a floor. No matter how fast you make line deployment, it's never zero. There's always physical tooling, always fixturing, always commissioning. Every new product pays that cost again. The cell's marginal cost of a new product converges toward just a digital file and some compute. Over long enough timescales, near-zero always beats "pretty low." That's the lesson from every digital disruption.
Swarm Robotics
No cells, no lines, no fixed stations. Mobile robots move freely through an open space, self-organizing to assemble things collaboratively. Think a construction site staffed by robots instead of workers. It's the most radical departure from structured manufacturing, but it's also the hardest coordination problem in robotics. The overhead of managing unconstrained movement, collision avoidance, and real-time task allocation in physical space is enormous. Structured environments (cells, fixed interfaces) dramatically simplify the intelligence problem. And simplifying the intelligence problem means you can deploy sooner and iterate faster.
The "Just Automate What Exists" Path
This is the boring default. No paradigm shift. Existing factories just get slightly more automated every year. Better robots on existing lines, better vision systems, better scheduling. Manufacturing stays fragmented and bespoke, it just gets incrementally more efficient. This is what most of the industrial automation industry is actually betting on. It's also, historically, the path that gets disrupted hardest when someone finally proves a genuinely new model works.
The Practical Roadmap
The vision is ambitious. The roadmap is deliberate.
Start with macro assembly, because that's solvable now. Robotic arms, tool changers, and learned policies that can interpret a CAD file and execute an assembly plan. Prove that a standardized cell can reliably assemble complex objects with minimal setup. This is the foundation.
Then expand the tool library. Add a 3D printing head. Add soldering. Add electronics pick-and-place. Each new tool head multiplies the value of every cell already deployed, because the platform is the same. The interfaces are the same. The intelligence layer learns to use each new tool just as it learned to use a screwdriver.
Then shrink the scale. Micro-manipulation. Precision fabrication. Chemical synthesis. Each step expands the space of what a single cell can construct, moving from assembly of existing parts toward construction from raw materials.
The endpoint is a machine that takes a digital description of any physical object and produces it. That's the universal constructor. It doesn't arrive all at once. It arrives one tool head at a time, one capability at a time, running inside the same standardized box that started by assembling screws.
The Remaining Half of the Equation
In the 20th century, we solved universal computation. Turing described it in theory. Von Neumann built it. Then it took decades for the implications to unfold, from room-sized machines to phones in every pocket to an entirely new economy.
Universal construction is the remaining half. Von Neumann described it in theory too. A machine that can build any physical structure, including components of itself, given the right instructions. We just haven't built it yet.
The cell is how we get there. Not by trying to build the whole thing at once, but by building a standardized platform that starts simple and grows more capable over time. The same box, getting smarter and more versatile with each generation.
The same shift that happened to information is coming for physical objects. It's not a question of if. It's a question of who builds the platform.
